Update on cement diversification, June 2023
07 June 2023Taiwan Cement said this week that it is aiming for cement to account for less than half of its sales by 2025. At the annual shareholders’ meeting chair Nelson Chang defended the cement sector as a core business but said that the company was expanding more into the green energy sector through its energy storage and vehicle charging lines. Chang directly linked the strategy to growing carbon taxes around the world, such as the European Union Emissions Trading Scheme, where the carbon price has been occasionally close to pushing past Euro100/t since early 2022. Taiwan Cement formed a joint venture with Türkiye-based Oyak Group in 2018 that runs Cimpor in Portugal.

Taiwan Cement’s plan to decrease its reliance on cement is becoming a familiar one. Holcim notably revealed in 2021 that it was growing its light building materials division. Its cement division represented 60% of sales in 2020 with concrete and aggregates making up most of the rest to 92% and the remaining 8% on other products including light building materials. This started to change with the acquisition of roofing and building envelope producer Firestone Building Products in 2021. Other similar acquisitions have followed. Holcim’s current target is to grow the Solutions & Products division to around 30% by 2025, with cement reduced to somewhere between a third and half of sales. Earlier this year Japan-based Taiheiyo Cement said it was doing a similar thing as part of its medium-term strategy to 2035. In its case cement represented 70% of its sales in 2022 but it is now aiming to reduce this to 65% by 2025 and 50% by 2035.
A common pattern for the business composition of European cement companies is a mixture of heavy building materials made up of cement, concrete and aggregate. However, not every cement company follows the same route. Some cement companies are simply parts of larger conglomerates. UltraTech Cement, for example, is mostly just a cement company. However, it is also part of Aditya Birla Group, which runs a wide range of industries including chemicals, textiles, financial services, telecoms, mining and more. Depending on how one looks at it, UltraTech Cement’s cement business ratio is large or Aditya Birla Group’s ratio is small. Siam Cement Group (SCG) in Thailand is another example of a cement producer operated by a conglomerate with other major businesses.
A different approach that some cement producers take is to mix cement production with complimentary businesses outside of heavy building materials. A good example of this is Votorantim Cement in Brazil, which manufactures cement and steel. Companhia Siderúrgica Nacional (CSN) is another Brazil-based cement producer that is also well known for steel production. Adani Group in India, meanwhile, was well known for logistics, power generation and airports before it purchased Ambuja Cements and ACC from Holcim in 2022.
The driver for cement companies looking to reduce cement as a proportion of their businesses has varied between the three examples presented above. Holcim’s approach has been in response to growing European carbon costs but it also fits with a general desire to broaden its business as the company has sought to reshape itself following the merger between Lafarge and Holcim. Taiheiyo Cement’s plans also have a sustainability angle but the Japanese market has been in slow decline since the 1990s and this has been made worse by the spike in energy prices since 2022. Investing in new businesses makes sense for either of these reasons. Lastly, Taiwan Cement says it is taking action in response to carbon prices around the world. However, its proximity to many other large-scale producers in the Far East may also be a factor. Whether more companies follow suit and also start to reduce the ratio of their cement businesses remains to be seen. Yet, mounting carbon taxes and global production overcapacity look set to make more of the larger cement producers consider their options in certain places.
Holcim to buy Malarkey Roofing Products in the US
23 December 2021US: Holcim has signed an agreement to acquire Malarkey Roofing Products for US$1.35bn. The transaction will be financed with cash and it is expected to complete in the first quarter of 2022. The Switzerland-based construction materials group said that the acquisition would fit well with its Firestone Building Products subsidiary and that the purchase would position it as a full roofing provider. Malarkey Roofing Products has forecast net sales of US$600m and earnings before interest, taxation, depreciation and amortisation (EBITDA) of US$120m in 2020.
Jan Jenisch, the chief executive officer of Holcim, said “We are off to a strong start to our ‘Strategy 2025 – Accelerating Green Growth’ with the acquisition of Malarkey Roofing Products, expanding our Solutions & Products business to become a global leader in roofing systems.” He added “Our companies are highly complementary with many upsides.”
Malarkey Roofing Products was founded by Herbert Malarkey in 1956 and has its headquarters in Portland, Oregon. It provides products for the residential roofing market from roofing shingles to ice and water barriers. It operates production plants in Oregon, California and Oklahoma.
Chasing the building envelope
15 December 2021Saint-Gobain has headed back to the attention of the cement sector this week with a deal to buy GCP Applied Technologies and a joint-venture with Cementos Argos in Colombia.
The first development carries on the French conglomerate’s move into the construction chemicals market. In October 2021 it acquired Chryso for Euro1.02bn. Other recent deals include agreements to buy Romania-based construction chemicals company Duraziv in May 2021 and Mexico-based IMPAC in October 2021. The GCP Applied Technologies deal is valued at Euro2.3bn with closure planned by the end of 2022. As Saint-Gobain put it, “The combined platform of Weber, Chryso and GCP offers customers a highly comprehensive portfolio of construction chemicals solutions with strong complementary geographic footprints.” It says that it sees the planned acquisition as the “logical next step” to expand its market share in admixtures and additives. It also reckons that Chryso and GCP Applied Technologies are complimentary geographically with Chryso positions mostly in Europe, Middle East and Africa and with GCP’s positions in North America, Asia-Pacific and Latin America. Once the deal goes through, Saint-Gobain will operate 75 production sites in the sector in 38 countries. The specialty building materials part of GCP will then be integrated into the CertainTeed subsidiary in North America.
The arrangement in Colombia concerns a joint-venture intended to focus on lightweight and sustainable building materials. Detail is scarce beyond an announcement by Cementos Argos on its website but the focus appears to be on bringing in Saint-Gobain’s mortar products and/or technology into the local market.
This move towards the lightweight building materials market may sound familiar. That’s because it is similar to what Holcim has also been doing recently, notably with its acquisition of Firestone Building Products earlier this year. It is interesting though to see both companies targeting the lightweight sector from different places. Both have also framed their intentions in terms of sustainability goals. Notably, Saint-Gobain has far lower carbon emissions than many cement producers. For example, Holcim reported sales of around Euro22bn in 2020 with absolute gross Scope 1 CO2 emissions of 110Mt. Saint-Gobain reported sales of around Euro38bn with total Scope 1 CO2 emissions of 7.9Mt.
At an investors event in October 2021 Saint-Gobain’s chief executive officer Benoit Bazin said that the group’s ambition was to become the worldwide leader in light and sustainable construction. Saint-Gobain’s business portfolio was diverse already before the GCP announcement, with its construction products focused on ‘lighter’ materials such as gypsum wallboard, insulation and glass. Its expansion into the construction chemicals market is of relevance to the cement industry directly through the supply of admixtures for cement and concrete. It’s also of interest to wider trends in construction because the acquisitions show another company chasing the lightweight building materials market. One expectation, as countries and companies have signed up to net zero carbon commitments, is that the demand for lightweight materials in the building envelope will grow and companies are reacting accordingly. The question at this stage is whether there is space in their growing market for all of them.
Update on Holcim, November 2021
24 November 2021Holcim’s investors’ event last week confirmed the changes the company has been making to its sales mix. At its Capital Markets Day it revealed its commitment to expand the net sales of its Solutions & Products division to 30% of the group total by 2025. This division covers products such as roofing, mortar, precast concrete and asphalt. At the same time it is reducing the proportion of sales from its cement division. Graph 1, below, from a presentation given by chief executive officer Jans Jenisch, hints at what group may be aiming for: roughly a third of its sales from cement; a third from aggregates and ready mixed concrete; and a third from the Solutions & Products division in 2025.

To give readers an idea of the scale of change in Holcim’s cement business since the merger with Lafarge in 2015, just look at the figures. In 2015 LafargeHolcim sold 256Mt of cement and it had a cement production capacity of 374Mt/yr. In 2020 it sold 190Mt of cement and it had a cement production capacity of 288Mt/yr. However, the ratio of sales from cement has remained consistent at just below 60%.
This all changed in January 2021 when Holcim announced it was buying roofing and building envelope producer Firestone Building Products for US$3.4bn. Instead of trimming down the business to make synergistic changes as it had been for the previous five years the group significantly changed its sales mix. As noted in ‘2021 in Cement’ in the December 2021 issue of Global Cement Magazine, Holcim remains the world’s largest non-Chinese cement producer. Yet its acquisitions in 2021 have consisted of ready-mixed concrete and aggregate companies in mature markets, and Firestone. Its divestments have been cement subsidiaries. Since 2019, and including the agreed Brazilian sale, planned to complete in 2022, the group has generated US$4.1bn in these divestments. Almost as if to reinforce this change of direction the group also switched its name to Holcim in May 2021.
Aside from the focus on expanding the scope of the Solutions & Products division over the next few years, the group said at its recent investors’ event that it wants to lead in sustainability and innovation. It also reminded investors that growth remains in building materials markets. Once Jenisch had established the potential the construction market has in the coming years it was all about so-called ‘green’ growth. On the sustainability side this includes promoting the group’s Science Based Targets initiative net-zero targets by 2050, pushing sales of its low-carbon concrete products and working on increasing the uptake of construction and demolition waste in Europe. The group has a target of reaching 25% or higher for sales of its ECOPact ready-mixed concrete product by 2025. Holcim reported Scope 1 CEM specific CO2 net emissions of 555kgCO2/t in 2020 and it has target of 475kgCO2/t by 2030. This is broadly in line with its peers. Cemex has also committed to 475kgCO2/t or lower and HeidelbergCement is currently aiming for 500kgCO2/t or lower by 2030.
Simultaneously promoting sustainability and growth in products that release CO2 during their manufacture is quite the balancing act for all cement producers. The way Holcim appears to be squaring this particular circle is by heading elsewhere. Back in January 2021 we asked whether Holcim would leave it with the Firestone acquisition or go further. This question has now been answered with Holcim’s intent to increase the share of its Solutions & Products to 30% by 2025. Other large cement producers don’t seem to be diversifying their sales mix at the same speed but similar strategic thinking along supply chains can be seen from the proposed buyer of LafargeHolcim Brazil, Companhia Siderúrgica Nacional (CSN) Cimentos. CSN is a steel manufacturer and buying cement assets gives it somewhere to use its slag. Fittingly, Holcim’s investors’ day ended with a night out at a museum holding an exhibition on the history of concrete. For now at least concrete looks set to remain a key part of the business.
Holcim increases nine-month sales, earnings and profit in 2021
29 October 2021Switzerland: Holcim’s consolidated sales rose by 16% year-on-year to Euro18.7bn in the first nine months of 2021 from Euro16.1bn in the first nine months of 2020. The company’s recurring earnings before interest and taxation (EBIT) rose by 33% to Euro3.3bn from Euro2.48bn. Its operating profit rose by 38% to Euro3.11bn from Euro2.26bn.
The group increased its cement sales by 7.8% to 150Mt from 139Mt. Volumes in Asia Pacific were 51.7Mt, up by 17% from 44.2Mt; volumes in Europe were 35Mt, up by 4.1% from 33.7Mt; volumes in Middle East Africa were 27.2Mt, up by 11% from 24.5Mt; volumes in Latin America were 20.5Mt, up by 18% from 17.3Mt and volumes in North America were 15.1Mt, up by 1.5% from 14.9Mt.
CEO Jan Jenisch said “I’m pleased that we have achieved a record quarter of profitable growth once again. I congratulate my teams for their exceptional resilience as they continue to successfully navigate the challenges posed by the pandemic in a dynamic business environment. On the back of their performance we have revised our recurring EBIT growth guidance from 18% to at least 22% on a like-for-like basis.” He continued “Most importantly, our colleagues have kept their focus on our key long-term value creation drivers to become the global leader in innovative and sustainable building solutions. We are picking up momentum in our strategic portfolio transformation, with the divestment of our business in Brazil, the announcement of nine bolt-on acquisitions so far this year and the expansion of our Firestone GacoFlex range from Mexico to Colombia and Ecuador.”
Switzerland: Holcim’s sales rose by 17.4% year-on-year to Euro11.7bn in the first half of 2021 from Euro9.92bn in the same period in 2020. Its recurring earnings interest before taxation (EBIT) increased by 66% to Euro1.84bn from Euro1.12bn. Cement and concrete sales volumes grew by 13.5% to 99Mt and 15.6% to 22.1Mm3 respectively. Sales of all business segments grew in all regions on a like-for-like basis with the exception of aggregate sales in North America, where they fell slightly.
Jan Jenisch, the chief executive officer of Holcim, said, “In the first half of 2021 we set new records in recurring EBIT, free cash flow and earnings per share.”The group’s acquisition of Firestone Building Products officially closed at the end of March 2021 and the company has also made seven ‘bolt-on’ acquisitions so far in 2021, mainly in aggregate and ready-mixed concrete markets in Europe and North America. The group also agreed to divest operations in Zambia, Malawi and the Indian Ocean in the reporting period and these are all expected to complete by the end of 2021.
US: Holcim Participations, part of Switzerland-based LafargeHolcim, has completed its acquisition of Firestone Building Products from Bridgestone. The group said that the acquisition marks a milestone in its transformation into a global innovative and sustainable building materials and solutions leader. It group said that the early conclusion of the deal came about due to ‘smooth collaboration’ with Bridgestone.
Chief executive officer Jan Jenisch welcomed Firestone Building Products’ 1900 employees to the group, saying “Together, we will lead this iconic company’s next era of growth to become the global leader in flat roofing systems. As we expand its leadership in the US to Europe and Latin America, I want the world to know that Nobody Covers You Better than Firestone.” He added, “I am excited about the strong growth prospects, accelerated by the many opportunities from President Biden’s ‘Build Back Better’ plan. With its leading roofing systems, Firestone Building Products makes us a partner of choice from rooftop to foundation. This truly is a milestone for LafargeHolcim as we become the global leader in innovative and sustainable building solutions.”
LafargeHolcim heads to the roof
13 January 2021LafargeHolcim took what appeared to be a surprising decision this week when it announced it was buying roofing and building envelope producer Firestone Building Products (FSBP). The deal raises eyebrows because it seems to be a departure from the building material producer’s previous dedication to its three major pillars: cement, aggregates and ready-mixed concrete. Yet, it follows the logic of sticking to safer markets both geographically and in terms of sustainability.
First some background. Originally, Global Cement was following the auction for FSBP via its sister publication Global Insulation. Reporting from Bloomberg in December 2020 focused on more obvious bidders such as Ireland-based insulation producer Kingspan and roofing products producer Standard Industries. However, Kingspan has been struggling publicly with fallout from the Grenfell Tower fire inquiry in the UK. Despite not formally supplying any of its products for the tower block in London, it has become embroiled in the allegations of a general culture of cheating safety tests for foam board-based insulation products. At the almost the same time that it dropped out of the FSBP bidding, its chief executive officer (CEO) Gene Murtagh apologised for ‘process shortcomings’ that had been highlighted by the ongoing inquiry. Make of this what you will. No word on why Standard Industries left proceedings but it also seems to part of a consortium trying to take over US-based chemical producer WR Grace. All of this is relevant because, from publicly-available sources, LafargeHolcim appeared to emerge out of nowhere to snaffle up FSBP. However, it seems ludicrous that a company with a revenue of around Euro25bn in 2019 could simply pull something like Euro2.8bn out of its pocket at the last minute. It’s likely it was quietly in the bidding process the whole time.
Back in the early 2010s Lafarge was busy selling off its major ‘non-core’ assets like its gypsum business in the wake of picking up debts from acquisitions like cement-producer Orascom in the Middle East. This then turned into a string of divestments following the merger with Holcim to try and shore up the business along with a general pivot towards concrete as the key end-product as sustainability concerns gathered pace. Producing cement remains a major part of LafargeHolcim’s business but a focus on the whole lifecycle of concrete is vital as a hedge against the high process emissions associated with making clinker. Cement factories run the risk of becoming so-called stranded assets depending on future government regulations.
In its acquisition statement LafargeHolcim played up the sustainability credentials of buying FSBP. It noted that up to 60% of buildings’ energy is lost through roofs and that FSBP’s products help to reduce this. Then it made the link that FSBP’s technologies and products complement LafargeHolcim’s sustainable building solutions like its ECOPact green concrete and its EcoLabel sustainable product range. Later, when LafargeHolcim CEO Jan Jenisch spoke to US broadcaster CNBC he described the move as a ‘perfect fit’ for his company’s goal, “to be the most sustainable and most innovative building materials supplier in the future.” The geographical point of the acquisition hasn’t been dwelt on as much as sustainability but no doubt buying a business based in the US with revenue of US$1.8bn is seen as being far safer than buying, say, a similar concern in East Asia.
Investing in a business that sells products that reduce energy loss in the building envelope follows the trend of the moving sustainability-related risk along the supply chain from cement to concrete and beyond. Ultimately consumers will have to pick up the true carbon price of their buildings, but if building materials producers buy more of the envelope they can spread this cost more thinly and hopefully build up the market in the process. One can also imagine it fitting with the mindset of CEO Jan Jenisch, the former boss of Sika, a company that sells speciality chemicals across a wide range of markets. The real test here is whether LafargeHolcim will buy more companies in the wider building materials sector or if other heavy building materials producers will copy them. If so then the days of heavy building material producers sticking to the three pillars of cement, aggregates and concrete may be numbered.
LafargeHolcim to acquire Firestone Building Products
12 January 2021US: LafargeHolcim has signed an agreement to buy Firestone Building Products from Bridgestone Americas for US$3.4bn. The company said that the new subsidiary recorded estimated net sales of US$1.8bn and earnings before interest, taxation, depreciation and amortisation (EBITDA) of US$270m. The group will finance the deal through cash and debt. It said that the acquisition is a milestone in its transformation to become the ‘global leader in innovative and sustainable building solutions.’
Chief Executive Officer Jan Jenisch said, “I am excited to be entering the highly attractive roofing business. With Firestone Building Products we are strengthening our biggest market, the US, while also building a global growth and innovation platform for the company. Today’s milestone is a strategic leap on our journey to become the global leader in innovative and sustainable building solutions to build a world that works for people and the planet.
